Keyword Research · Value-Weighted · SERP-Verified · UK / USA / EU

Three thousand keywords is data. Twelve decisions is research.

Most keyword deliverables end at export and leave the hardest part, deciding what to build and in what order, to the client. Ours ends in a build plan: clusters prioritised by expected value rather than volume, intent verified against live SERPs, and phasing that matches what your authority can realistically win this year.

Keyword research is the cheapest place to be wrong for a whole year: everything downstream, content budget, technical priorities, link effort, follows from decisions made here, and most of those decisions are outsourced to a difficulty score. This page describes how we make them explicitly instead.

Chapter 01 · Value weighting

Prioritise by what a ranking is worth

Expected value beats volume: estimated clicks times conversion likelihood times deal or basket value, then discounted for realistic difficulty against your current authority. This routinely inverts tool-driven priorities, low-volume commercial terms with clear buyer intent outrank high-volume informational ones for almost every service business, and it stops budgets flowing to traffic that never converts. Strategic weighting sits on top: terms that build the topical authority you need for a bigger cluster earn priority over isolated wins.

Chapter 02 · Intent verification

The SERP is the answer key

Every priority term gets its live SERP examined: what page types rank, how commercial the results are, whether features (AI Overviews, packs, shopping) leave room for organic clicks, and what the current winners actually provide. This is the fastest way to avoid the classic failure of building a service page for a query Google has decided is informational, or a guide for a query it treats as transactional. The output is a page-type recommendation per cluster, evidenced rather than assumed.

Chapter 03 · AI-era research

Prompts, questions, citability

Buyers increasingly ask assistants rather than search engines, in longer conversational phrasings, and the win condition shifts from position to citation. Research therefore includes the prompt patterns your buyers use, the questions that precede purchase, and a note per cluster on whether the goal is ranking, being cited, or both, which changes the content shape (answer-first, quotable specifics, structured data) more than it changes the target. Detail on that discipline sits on the AI SEO page.

Chapter 04 · The deliverable

A plan someone can actually build from

Prioritised clusters, a recommended page per cluster, intent classification, SERP notes, value and difficulty reasoning, internal-link mapping into what already exists, and quarterly phasing. Underlying data comes with it because you own it, but the document that matters contains decisions, and it is portable: implementable by your team, your agency or us. Naturally it feeds content briefs and, where scale is justified, programmatic architecture.

Why do most keyword research deliverables fail?

Because they end at export. A spreadsheet of 3,000 keywords with volume and difficulty columns is raw material, not research: it contains no decision about what to build, in what order, or why, and it quietly encourages chasing volume over value. Useful research ends in a prioritised build plan: these pages, in this order, targeting these query clusters, because of this evidence, with the SERP reality for each honestly assessed.

How do you prioritise keywords?

By expected value rather than volume: estimated traffic multiplied by conversion likelihood multiplied by deal or transaction value, discounted by realistic difficulty against your current authority. A 40-search-a-month term for a B2B service can outrank a 5,000-search informational term on every metric that matters. We also weight strategic fit, terms that build topical authority for the cluster you must eventually own get priority over isolated wins.

What is intent mapping and why does it matter more than volume?

Intent mapping classifies each query by the job behind it (learn, compare, decide, buy, troubleshoot) and matches it to the page type that can satisfy it. It matters because targeting the wrong intent guarantees failure regardless of effort: a service page cannot rank for an informational query where Google has decided guides belong, and a blog post cannot rank where the SERP is full of product pages. We check the live SERP for every priority term, because Google's output is the definitive statement of what it thinks the query means.

Do you research AI-search queries differently?

Partly: conversational and question-shaped phrasings matter more in an AI-mediated landscape, and the prompts people type into ChatGPT or Perplexity are longer and more contextual than classic keywords. We include prompt-pattern research for the questions your buyers ask assistants, and note where being the cited source matters more than ranking blue-link position, which changes the content shape (answer-first, quotable, structured) rather than the target itself.

What about competitor keyword gap analysis?

Included, with judgement applied: gap tools show every term competitors rank for and you do not, most of which you should never pursue. The value is pattern recognition, which clusters they systematically own, which content types earn those positions, and which gaps represent genuine commercial opportunity for your business model rather than theirs. Raw gap exports are the classic example of data volume substituting for thought.

What do you actually deliver?

A build plan: prioritised query clusters with a recommended page for each, intent classification, SERP notes (what currently ranks and why it will be hard or easy), value and difficulty reasoning, internal-link mapping into your existing site, and phasing across quarters. Plus the underlying data, because you own it, but the document that matters is the one with decisions in it.

What does keyword research cost?

Standalone research and build plans from £750 for focused businesses, £1,500-£3,000 for multi-service or multi-market scope. Included as the opening phase of any retainer, because starting execution without it is how budgets get spent on the wrong pages. Refresh reviews quarterly inside retainers as SERPs and business priorities move.

Summary: Useful keyword research ends in decisions: clusters prioritised by expected value rather than volume, intent verified against live SERPs, AI-prompt patterns included, competitor gaps read for patterns rather than exported wholesale, and everything delivered as a phased, portable build plan. Related: content briefs, competitor analysis, audits. From £750 standalone.
